You paid for market research.
A big study on your target audience.
You made some (pretty sick) slides out of the results.
18 months later, those slides are still showing up in every deck.
Since then, the answer for every new campaign, positioning check, and “hold up, what does our audience even think about this??” has been a confident guess from AI instead of an actual answer from an actual person.
We call it “listening,” but it’s actually guessing with extra work.
I’m calling it INSIGHT DEBT.
Insight debt is the (always-growing) rift between how confidently you talk about your audience…and how recently you’ve asked them anything.
Like any debt, it racks up interest. But this interest doesn’t show up in your balance sheet until AFTER a launch flops or a campaign gets crickets. 🦗
Today, let’s talk about how to pay down that debt.
Without a research team, or a 3-month project.
First, let’s talk…symptoms.

3 WAYS INSIGHT DEBT SHOWS UP
1️⃣. Your assumptions have gone stale.
This happens faster than you think. That 18-month-old research is about a totally different audience than the 1 you have now. Especially in a market where pricing sensitivity, platform habits, and plain old VIBES shift every quarter. Annoyingly, old data doesn’t remind you it’s expired. It’ll just get progressively more wrong, while you keep building on top of it.
2️⃣. You’re starting to sound like everyone else.
Is your content & positioning getting lost in the shuffle? When AI fills in the blank between “what we last knew” and “what we need to know now,” it’s going to reach for what it thinks is the most average, plausible-sounding answer. And average inputs = average content. Nobody screenshots average.
3️⃣. You lose the BEST part of research: surprise.
The whole reason you ask REAL people is that they occasionally say something you’d never have guessed. That 1 unexpected line can end up saving a campaign or rerouting a whole roadmap. AI only ever gives you the likely answer. If it was likely, you probably already knew it. Real people give you data nobody else has.

“Okay, but isn’t this just… more research homework?”
I get that if you hear “survey your audience,” you might picture a research team, a multi-week timeline, and a project nobody has bandwidth for.
That version of research is real, but it isn’t the only option anymore. Continuing to treat research like a big scary project is exactly what generates insight debt.
The fix: to stop thinking of it as a project and start running it as a habit.
But first, let’s look at some examples of where the habit shows up.
WHERE THIS FITS INTO A NORMAL MARKETING WEEK
🛸 Launching something? Validate the product with real people in your ICP, before you commit, instead of 3 months after you find out nobody wanted it.
🥂 Planning an event? Ask your ideal guests what would get them there, before you set the agenda, not after they tell you with their feet that it missed.
🧱 Building a content calendar? Ask your audience what would help them THIS month, instead of reverse-engineering last quarter’s top performer.
🧪 Testing a campaign angle? Vibe check it with real people before you make assets and the spend goes out, instead of after the numbers come back flat.
👯 Trying to make your internal comms…actually comm? Half of Marketing blind spots don’t come from the audience. They come from what your own team assumes leadership already knows.
What ties all this together? It’s an always-on pulse check with your audience.

Think of it like any relationship. You don’t want to save the real check ins for when something’s already broken.
THE 3-QUESTION GUT CHECK:
Let’s find out: are you asking, or are you guessing?
- When’s the last time you got a real answer from a real customer, not a predicted one from AI?
- Would that answer still hold up today? Aka, if you ran the same question again this month, are you confident you’d get the same answer back?
- Is there a decision sitting on your desk right now that’s leaning on a guess or your gut instead of an actual answer?
If more than 1 of those made you cringe, that’s insight debt. And it’s been collecting interest this whole time. That’s kind of its whole deal.

“Ok, but I genuinely don’t have the time or the team for real research”
Okay, still fair. For years, this was a genuine barrier. Data from SurveyMonkey shows that 86% of Marketers are being asked to do more with less right now.
But we have more lightweight options for insights, now. And in the end, they’ll help you with that same “do more with less” problem.
Real research used to come in 2 bad flavors: a basic tool that couldn’t tell you anything beyond raw response counts, OR a heavy duty research platform with a learning curve and a price tag that matched.
WHY I CHANGED HOW I THINK ABOUT RESEARCH
The good news is, there’s finally a 3rd flavor, built for the Marketers stuck between those 2 bad options. SurveyMonkey has been building for that Marketer for decades. They’re designed around NOT needing a researcher on staff or weeks of time.
What that means: their research and AI tools can help you write a sharper survey in the first place, faster. It will also catch you when you’ve accidentally asked 2 questions in 1 (a surprisingly common way smart people wreck their own data). Then, it helps you make sense of what your (real) audience said, fast enough to use it this week.
And before you ask whether it’s the same generic AI we’ve been talking about this whole time, here’s 1 detail that jumped out and whacked me in the face while I was writing this: SurveyMonkey has never sold a single response to any of the LLMs training on the open internet right now.
Every other AI tool in your stack was trained on the general internet’s opinions about people. SurveyMonkey’s AI learned from real survey responses, more than 100 billion of them, collected over 25+ years. Still proprietary to them. All built into the survey process, not bolted on as a chatbotty feature.
This also means you aren’t limited to your existing customers. SurveyMonkey has audience panels you can tap, of 335M+ people across 130+ countries. Voila: you get to ask people who aren’t your customers yet, but who you’d like to be.
On top of this, they’re rolling out benchmarking. You KNOW I love a benchmark.
Instead of context-free feedback, you get to see whether audience responses are normal for a business like yours, a secret strength, or a serious problem worth addressing.
That’s guidance you just can’t get from a guess, no matter how confidently it’s delivered. Cough cough. 🤖

IN GREAT COMPANY
Harry’s, Pepsico, IBM, Adidas all use research this way. Hank & John Green use SurveyMonkey for their annual “Nerdfighteria Census,” a giant community survey they use to understand demographic changes, track engagement, and decide what content & projects to focus on next.
Then there’s Noom. They had an idea for an art therapy feature. But before they sank resources into such a big swing, they ran it through SurveyMonkey.
First, small groups of a few hundred to find the direction.
Then, almost 20k people to validate before they built.
They used AI afterward, but they used it to scale what those people said, instead of inventing it.
NONE OF THIS NEEDS A RESEARCH TEAM
Thank goodness. What it DOES require is a Marketer with a real question and a willingness to ask it on a recurring basis instead of once every 18 months. Give or take.
That’s the habit shift we’re talking about, here: changing research from a 1-off scramble panic, to listening as a habit.
Because, insight debt doesn’t get forgiven, it gets paid down, 1 real question at a time. The longer you wait to ask, the more expensive it gets, later.
AI is your speed & scale game-changer. But it shouldn’t chip away at the oldest fundamental in Marketing: knowing your customer better than anyone else in your category.
The teams that pair AI with real human input are about to run circles around the teams outsourcing that knowledge to generative chatbots. ⭕
YOUR TURN 👇
If any of these gut-check questions felt a little too close for comfort, start here.
Your best bet is poking around SurveyMonkey’s free tools (which you can do without making an account, FYI). See what continuous listening looks like for a team like yours, no matter what size team it is.
👉 Try SurveyMonkey for Marketers.

Pay down a little insight debt this week – ask 1 real question you’ve kinda sorta been guessing at. Your future self (the future self on the hook for your next campaign), will thank you.
